Purpose

This article investigates the relational leadership role of project managers in project-based organizations, focusing on how these leaders influence team dynamics and contribute to organizational success. The research explores the processes through which project leaders establish and maintain relationships, the relational structures within project teams and their broader implications for team performance and cohesion.

Design/methodology/approach

The study adopts a qualitative methodology, combining an extensive review of the relevant literature with 14 in-depth, semi-structured interviews involving 7 project managers and 7 team members. The research investigates the processes through which project leaders form relationships, establish relational structures within teams and address interpersonal challenges to achieve successful project outcomes.

Findings

The findings highlight the pivotal role of project managers as relational leaders. These leaders facilitate the initial formation of teams, sustain collaboration, resolve conflicts and foster trust and empathy throughout the project lifecycle. By promoting teamwork, open communication and prioritizing team members' well-being, relational leaders enhance both individual and collective performance. Moreover, relational leadership extends beyond immediate project outcomes, generating long-term benefits such as increased employee satisfaction, strengthened team cohesion and a culture of collaboration.

Practical implications

The study underscores the importance of identifying, training and retaining project managers with strong relational leadership qualities, such as empathy, trust-building and a collaborative orientation. Organizations can enhance team performance and employee satisfaction by prioritizing relational leadership in project management roles. This approach also strengthens the organization's capacity to develop adaptive, high-performing teams capable of addressing complex project demands.

This research contributes to the limited body of knowledge on relational leadership in project management by providing a nuanced understanding of how project managers influence team relationships and organizational outcomes. It highlights the far-reaching impact of relational leadership, offering actionable insights for organizations seeking to leverage this leadership style to achieve sustainable success in project-based settings.
