Case overview/synopsis

In early 2024, UK-based fitness brand Gymshark stood at a strategic crossroads. Having evolved from a Birmingham garage start-up into one of the UK’s most prominent digital-native brands, Gymshark faced a crucial question: where – and how – should it expand next? After achieving strong domestic growth through a direct-to-consumer (D2C) and community-led model, the company’s leadership, led by founder and CEO Ben Francis, debated the next global frontier. Mature Western markets were reaching saturation, and attention shifted to emerging regions such as India, Brazil and the United Arab Emirates (UAE). Each offered distinct opportunities and constraints – ranging from digital infrastructure and cultural norms to logistics and regulatory complexity. The case challenges students to analyse Gymshark’s readiness for international expansion using strategic frameworks including PESTEL, Porter’s Five Forces and the CAGE distance model. Students must evaluate which market presents the most strategic alignment with Gymshark’s brand values, capabilities and long-term goals, while recognising how digital-first strategies, community building and ESG transparency shape competitiveness in emerging markets.
